How to Run an Organized Repair Shop

Most repair shops don’t lose money on bad repairs — they lose it to chaos: a device forgotten on a shelf, a price quoted differently than it was charged, a customer calling three times to ask what’s going on. This guide walks through the system, step by step. Most of it works with a notebook; software just makes it faster.

The principle: every device is a job ticket

Order in a repair shop starts with one rule: every device that comes in gets one "ticket" that holds everything — who the customer is, what the device is (ideally with an IMEI or serial number), what’s wrong with it, what price was agreed, what’s been paid, and what stage the repair is at. The moment information scatters — a sticky note with a phone number, a notebook with a price, a tech’s memory for the status — the chaos begins.

Step 1: the same intake for every device

Every device goes through the same intake, no shortcuts even when it’s busy:

  1. 1Customer name and phone number.
  2. 2Device identity: model plus IMEI or serial number.
  3. 3The issue in the customer’s own words, and what you verified together at the counter.
  4. 4What came with the device: charger, case, SIM card.
  5. 5An estimated or final price, and any deposit collected.
  6. 6A signed intake form — including a data-backup disclaimer.

Step 2: one clear status per repair

Five or six statuses are enough: received, diagnosing, in progress, waiting on a part, waiting on customer approval, ready for pickup. The trick isn’t the list — it’s updating the status the moment things change, not "at the end of the day." That way anyone at the counter can answer a customer in seconds without hunting down the technician.

Once a day, walk the "waiting on part" and "waiting on approval" lists — those are the two places where repairs quietly get stuck and forgotten.

Step 3: one price for the whole team

Decide prices for your common repairs in advance — screens by model, batteries, charging ports — and write them somewhere the whole team can see. A tech guessing a price at the counter causes one of two problems: they undercharge and cost you margin, or the customer gets a different number every visit and stops trusting you.

Step 4: record payments the moment they happen

A deposit that was collected but never written down is a future argument with a customer. Simple habit: every payment goes on the job ticket as it happens — full price, amount paid, balance due. To be clear, this is internal record-keeping for the shop; invoices and receipts still come from your accounting or point-of-sale tool as usual.

Step 5: the customer hears from you before they call

Most phone calls to a repair shop are the same question: "what’s happening with my device?" A short proactive message at two moments — when a repair is delayed (say, waiting on a part) and when the device is ready — eliminates most of those calls. A brief message with the customer’s name, the device, and the balance due is all it takes.

A checklist to apply this week

  • One intake routine every employee follows for every device.
  • A fixed, agreed status list — updated in real time.
  • A written price list for common repairs, visible to the whole team.
  • Every payment and deposit recorded the moment it’s collected.
  • Message templates for "ready for pickup" and "waiting on a part."
  • A short daily walk through stuck repairs.
